Why Most Organisations Are Further Along Than They Think

Agentic AI maturity - defined here as degree of autonomy AI systems exercise in the organisation - is not progressing linearly. Most organisations are further along than they realise. Many believe they remain in "early experimentation", yet have already crossed critical maturity thresholds without recognising it, because maturity is being driven by behaviour, not intent.

The result is a growing gap between how leaders think AI is being used and how much autonomy AI already has in practice. This gap quietly creates risk, confusion, and stalled progress long before it triggers visible incidents.

WHY THIS MATTERS

Executives often assume, "We're not ready for agentic AI yet" or "We're still experimenting" - not advanced enough to require serious governance.

But agentic maturity* does not begin with sophisticated agents. It begins the moment systems start to act across steps without human intervention - even if those systems feel simple, narrow or fragmented. That threshold is being crossed earlier than most leaders expect, often without a corresponding shift in ownership or oversight. This introduces risk, limits scale and ultimately value.
